The sample room may understand the latest instruction while purchasing, fabric, printing, sewing or packing teams continue to use an earlier file.
A controlled revision path is therefore required: issue the change, assess its impact, update the sample or specification, obtain buyer approval, confirm factory receipt and release one valid version to production.

Colour and artwork changes should use identifiable references. Voice messages or screenshots without context should not become the only production instruction.
Priorities and approval status
Separate “must change”, “recommended”, “accepted as submitted” and “decision pending”. When several people comment on the same issue, nominate the final approver so that the factory does not receive conflicting instructions.
Timely approval of commercial effects
When a change affects materials, construction, packaging or quantity, the buyer should review the resulting price, MOQ, testing and timing implications before instructing the factory to proceed.
What the factory should confirm
For each revision, the factory should confirm:
- that the instruction is understood and can be executed;
- whether a revised sample is required or a written specification update is sufficient;
- whether the pattern, grading, material consumption or production method changes;
- whether price, MOQ, testing, capacity or delivery timing changes;
- which departments and suppliers must receive the update;
- how old materials, artwork or completed work will be handled;
- when the production documents will be updated and who will release them.
A reply saying only “received” does not confirm that technical assessment and production handover have been completed.
